Hello All you Hilux Fans
I would like to upgrade my 2.5d 4x2 to a 4x4 model.
I have a budget of as little as possible.
No kids so just the wife and I.
Pity there is no 2.4D extra cab in 4x4...
Suggestions?

It's certainly possible to modify, but just doesn't make economic sense - especially on a limited budget .... and that's even when using good serviceable used parts. Then there's the labour cost on top of it.
Your best option by far would be to sell and replace with a 4x4 unit and if you're lucky / patient, you might get one that is already kitted or partially so which will help with the budget. Typically one never gets back much of one's outlay for modifications when selling a vehicle so you could save as much as two thirds of the modification costs. The big question will be whether all or any mods done to the replacement vehicle will be suitable to your needs. If not, you can always sell those off and recover a little capital.
Some of the most important upgrades to look for would be suspension, aluminium canopy, roof-rack, long range tank and dual battery system. Maybe even a winch but arguably it's not that important to have one. The rest is small stuff that you bring on to suit your needs.

You can always look for a decent 3.0D4D. Lots of them around. The engine will be a huge upgrade from the 2.5D4D.
But saying that, I recently upgraded from a 2.5D4D to a 2.4GD6 and engine wise that is big jump. Both single-cab 4x4.

2.4 Single cab 4x4 should work wonderfull for you!
Since no ankle biter you can enjoy the space of the long loadbin.
All the 2.8 has more than the 2.4 is around 20kw and a few airbags. If you lust after.mkre power, a Unichip(and only a Unichip!) will sort you out!

Mud Dog - It seems i was unclear in that i dont intend to convert my existing 4x2 to a 4x4.
I would rather buy something newer than the 2014 single cab i have now. I am not chasing power at this stage, however that could change if i start doing trails that require 4x4 and subsequently may need more power.
I am not aure what i could get for my current hilux with 83000km on the clock.
But it seems a 4x4 model that is 2 to 4 years old wont come for less than around R400 k.

I bought a 2017 2.4GD6 single-cab 4x4 for under R300k recently. The SR model. But you can get SRX for just over R300k.
There is an enormous difference betweeen the 2.5 and the 2.4 in power. You won't really need more. Go and drive one and feel the difference.
And if you still need more power, do what Thabo said.

You can go the Toyota 2.4 route, and stick to it. Please don't go and look for fords you might get cheaper in dbl cabs etc. Stick to Toyota, even a Yaris can take you places a Ford cannot go.. (stuck in the garage with gearbox problems, again!)
